[Thinkpad] Help with Thinkpad T 21 Hard drive change

I am trying to put a replacement hard drive into a friend's T21. It worked until hard drive wouldn't boot... Gave warning of no operating system found
   
  When try to replace with diff hard drive, know to be good.. get bios error when boots that states "Hard drive not found"...
   
  Anyone know what I need to do, or am doing in correct?
